In-House Repair Hits a Wall: A Device Rental Company’s Dock-to-Stock Case Study
A large device rental & subscription company came to us looking to solve their reverse logistics problem;
They were performing all repairs in-house, but their capacity had grown to the point where they had pallets of devices requiring repair, left unattended.
This caused three main challenges:
This backlog forced the company to buy more new devices than they budgeted for due to the challenges they faced getting returned devices back in play in a reasonable timeframe.
It caused havoc with their SLAs as they had thousands of devices in their warehouse with no foreseeable timeframe to return them to service.
The third issue was the technical complexity related to device imaging. They had over 1,000 customers, each requiring their own unique software stack. Different software builds for different client groups made repairs difficult. Each device required the full cycle of data wiping and client-specific reimaging.
Working with the client, we were able to formulate a methodology to address all of their needs with a full “Dock to Stock”, end-to-end solution:
- Accepted their returns at our warehouse.
- Inventoried each item and delivered near real-time status for every device.
- Each return received a diagnostic to determine what repairs were required.
- Wiped the data.
- We then performed the repair.
- QC & battery testing.
- Flashed the device with the correct software stack.
- We then packaged the devices for shipment and fulfilled orders to their specific client sites
- The inventory status was kept up to date and all activities were performed at a single location.
A key benefit the client didn’t anticipate was engineering feedback. Our staff kept copious notes on the types of repairs performed, the parts replaced, and all component failures. This feedback proved valuable to the client, who used it to make design changes and component upgrades to improve quality and reduce the failure rate.
PanurgyOEM’s end-to-end (dock to stock) service helped our customer to:
- Turn repairs around much faster, typically 4 days. This, in turn, allows them to purchase fewer new units to offset the logjam in their former repair process.
- Increase repair yields with board-level repairs and component failure trend identification, significantly reducing the number of units scrapped.
- Gain an efficient and reliable reverse logistics solution without a capital expenditure
- Improve the quality of their reverse logistics, helping them better meet SLAs and increase customer satisfaction.
- Ensure that data is correctly wiped, and since they have different software builds for different customers, deliver devices that are correctly configured.
- Deliver insightful engineering feedback to improve the quality of their products.
What had been an in-house bottleneck – pallets of devices stalled and SLAs slipping- became an outsourced dock-to-stock engine that turns repairs around in four days or fewer, recovers more units through board-level repair, and feeds engineering insight back into product design.
If returns are piling up faster than you can process them, you don’t need more warehouse space or headcount; you need a partner built for this. We have processed over 45,000 devices in a single month and are geared up to help your operation.
Why Your Reverse Logistics / Repair Partner Choice Matters (Frequently Asked Questions)
- How can quality repairs reduce new-device spend?
Every device fixed right the first time, with fast turnaround, is a device you don’t have to replace out of budget. Quality repairs directly cut new-unit purchases.
- How does keeping devices in service longer affect revenue?
More inventory stays “in play,” earning revenue in the field, instead of sitting broken on a pallet in your warehouse. Reliable repairs extend each device’s earning life.
- How can a repair partner improve capital planning and cost predictability?
Two ways. Extending the life of existing devices defers your next big hardware buy, protecting cash flow. And outsourcing converts fixed repair overhead (labor, space, equipment) and unpredictable per-device repair costs into a predictable per-unit cost that scales with actual volume.
- How does board-level repair reduce scrap and replacement cost?
Board-level and component-level repair recovers units a swap-only vendor would write off, lowering replacement cost and cutting e-waste at the same time.
- Can a repair partner absorb seasonal spikes and bad-batch events?
Yes. A vendor built for surges (cross-trained staff, stocked parts, quick build-out methods) absorbs seasonal return volume or a defect event without forcing you to over-hire or fall behind.
- How does repair turnaround affect customer satisfaction?
Devices back in service quickly means fewer missed SLAs and fewer frustrated end customers. Turnaround speed is a direct driver of retention.
- How does proper data wipe and reimaging reduce downstream costs?
Reliable data wipe and client-specific reimaging mean devices ship ready to deploy, cutting redeploy failures and support tickets before they happen.
- How does a repair partner reduce data security and compliance risk?
Verified data destruction on every returned device reduces breach and regulatory exposure, which is existential in regulated verticals.
- What operational visibility should a repair partner give you?
Real-time status on every device in the pipeline lets you plan deployments and make SLA commitments with confidence.
- How can repair data improve your product?
Failure and parts-replacement data feeds your engineering team, cutting future failure rates and warranty cost at the source.
- How does outsourcing reverse logistics free up your business?
It takes repair-depot management off your plate, so your team can focus on selling, growing accounts, and serving customers instead of running a repair operation.
